Achieving a Successful Project Implementation
In order to be sucessful any project needs to be set up correctly, project controls implemented by the governance team are imperitive for all Engineering Project Managers to use as guidlines to assist with a better long term vision.
These are some of the areas that Governance and Project Controls can assist in a long term sucess.
We have learnt these the hard way so are giving this to you to assist and ultimately make the project progress easier.
What is the controls philosophy?
Is the new equipment integrating with existing controls? in an automated factory and the vast majority are heading that way the way you implement the automation controls is imperative to ensuring smooth transistions and data handover, do you have a automation lead? if not this can delay the project.
What quality target needs to meet?
Our expertise in food manufacturing gives us unique insights into the specific equipment requirements of the industry. Whether it’s motors, gearboxes, or temperature-sensitive units, we determine what needs to be monitored and establish the most effective methods for doing so.
How are utilities organised?
Knowing how to integrate into existing utilities can cut down teh work load of a project manager. Having to climb around a roof space to fiure these things out is not ideal and a risk of adding to or creating a mess for later. Again this one is from personal experience.
How We Develop Our Enginereing Project Managers to Be Different...
Engineering Project management requires a diverse range of skills, our founder having worked through all of the different roles and up into project management saw problems and patterns time and time again, which is why we have developed our philosophy to be different…
Our project managers have worked their way through all the different roles in their careers, this gives them an important edge, they know how to do the job, this gives them an edge in not only managing the different contractors but also enables them to solve problems quickly and efficiently.
Usually coming from a maintenance engineering background this means that their skills are honed, their engineering mind is sharp and also they have worked on many projects that have had problems, speaking from experience the engineer usually has to come in when things haven’t gone to plan and get things sorted.
We prefer our project managers to have this experience as well as that of Managing Engineering teams as it they can manage the different contractors
Core Skills Of The Engineering Project Manager...
- Understanding the business need and requirements (Quality, Hygiene, Throughput, Efficiency etc)
- Developing a robust URS (User Requirements Specification) based upon the requirements.
- Managing the process from start to finish – Ensure everything is on track at each stage (no surprises).
- Ensuring the budget is adhered to. Cost over runs are in no ones interest.
- Ensuring the project timescales are met.
- Dynamic problem solving
- Managing the comissioning process to ensure the pre-determined requirements have been met.
- Identifying and sucessfully removing all snags that develop in teh comissioning phase. Stakeholder management and reporting at every step of the way, ensureing that the wider team and business know what is going on and that the project is still on track.
- Handing over effectively to the site team.
Spotlight Project Engineering Manager...
In the last few months I have been asked to step in at short notice on 2 projects that hadn’t gone as planned for one reason or another.
One a VFFS filling line hadn’t been commissioned correctly and had several issues from a less than perfect implementation.
The second the project manager had left without any notice leaving the company with a predicament.
I quickly jumped into the role and figured out what had been going on and tried to understand what was left to organise.
There was a shut down imminently and a key piece of work for this project was due to be implemented during this shutdown, without the project manager that started the project and who knew what was going on this was a difficult feat.
When the new conveyors arrived on site we realised that some errors had been made with the measurements, whilst in the thick of the shutdown and managing all of the work we had to come up with a plan to re-configure the line and get it all up and running for the next Monday.
A key learning point here is with your project controls, ensure all of your project managers are using a software based system to keep track of everything that is going on in the project, we use Asana but there are several available that make it easy to keep track of the multiple parts of a capital project.
Despite all of the problems we installed the new line and started up on time.
